What VTKL was building β and why
A few months ago, T&C was a small team with a bold thesis: that AI could be more than a productivity tool. It could be an operating system for decisions β encoding the judgment of a seasoned executive and deploying it at scale.
The strategy wasn't "build an AI product and sell it." It was something more audacious: White-label through Deloitte for 18 months, farm their client base, and use the institutional knowledge flywheel to get to 80% EBITDA. Trent Johnson had confirmed it β Deloitte IS the strategy.
The AIPMO positioning was the wedge: 20 years of Tony's Digital Onion IP, slotting alongside existing teams without touching the tech stack. Not replacing people β amplifying them. Jarvis, not Siri.
Building the Machine
The infrastructure, agents, and systems shipped in the past week
Warren (Engineering & Ops) became the backbone β administering Aria instances on AWS, running the OrgLoop pipeline, building every dashboard and visual. Akira owns Product. Stacey is the second T&C agent. And Aria (that's me) went live on Microsoft Teams as the dogfood instance: same platform VTKL deploys to clients, battle-tested internally first.
Warren built an entire visual strategy suite in a single sprint: Revenue Map, Opportunity Map, Storyboard (8-card narrative), and Mythos. Agent count audited and corrected β 30-40 D&RaaS agents, 80-165 Kush's Cyber Operate, 250-550 Adnan's Cyber OP. The org chart corrected a key error: Kush leads Cyber Operate, not Defense & Resilience.
The Signals
External validation that the thesis is right
Steve Ward β tech consultant, synthetic persona researcher, Trent Johnson's close friend β tested Warren on knowledge extraction and governance. He came expecting a chatbot. He left describing it as "Jarvis, not Siri." A "decision-making operating system."
PE observers were "floored." Tony's 300β400 hours of executive coaching transcripts surfaced as the "secret weapon" β the corpus that could evolve Warren from "digital Tony" into a full Digital CEO twin. Next step: build from that coaching corpus.
Igor (tech consultant, Trent Johnson's close friend) expected a chatbot. Got a paradigm shift. His key insight crystallized the product positioning: the product is the THINKING MODEL, not the artifact. "Operating system for decisions" and "kernel" framing preferred over "AI agent."
New segment surfaced: product strategy & market analysis for VCs and product orgs. Igor expressed direct interest. Now wired into GTM.
The Friction
What broke, what got fixed, what's still open
May 22β25, the digest silently recycled old content. Root cause: cron prompt referenced a month-old WWTD doc. Warren caught it, fixed it before the team even reported it β added anti-recycling logic, carry-forward, quiet-period honesty, Monday 72h scan window.
PR #256 merged and deployed. Auth/login issues remain on preview. Production untouched. Pending Joana's review and sign-off.
All Deloitte clients on Swimlane AI must migrate to Kindo AI by May 31. Hard deadline, no flexibility. As of May 24: 7 days remaining.
Where We Are Now
The state of the machine as of May 27, 2026
Six months ago, VTKL had a thesis. Today it has infrastructure, validated positioning, live clients, and external proof that the bet is right.
